Why I stopped chasing the lowest quote for my 3D prints and injection molds

Stop looking at the bottom line first. Look at the spec sheet.

I review every part before it ships. Roughly 1,200 unique items a year. As of my Q1 2024 audit, I rejected 18% of first deliveries from new vendors—not because they couldn't make the part, but because they didn't understand the real requirements. The cost of those rejections? A $22,000 redo on one project alone. That changed how I think about shopping for 3D printing services or injection molders.

Here's the short version: the cheapest quote almost never is. The savings evaporate the first time the tolerance is off by 0.2 mm, or the runner system isn't optimized for your TPU pellets, or the AMS unit on a 3D printer jams halfway through a 12-hour print. Let me show you why.

The trigger event that changed my mind

The vendor failure in March 2023 changed how I think about supplier selection. We had a prototype run—3D-printed enclosures with AMS for multi-material color. The vendor was 40% cheaper than the next bid. Their sample looked fine. The production run? Every single part failed the dimensional check. The AMS unit kept jamming because the internal channels were 0.15 mm narrower than specified. The vendor said it was 'within industry standard.' It wasn't. Why the lowest quote costs more

But the real killer is the rework: you now need to rush-order replacements at +50% premium. Suddenly, your 'cheap' order costs $1.28 per part—more than the so-called expensive option.

I ran a blind test with our engineering team: same part geometry, TPU pellets from two different suppliers. 78% identified the higher-cost material as 'more consistent' without knowing the cost difference. The price delta was $0.18 per part. On a 50,000-unit run, that's $9,000 for measurably fewer defects.

The real checklist for evaluating a vendor

Here's what I look at now, in order of importance:

  • Specification compliance: show me your inspection report for the first article.
  • Process consistency: do they use the same AMS profile for every 3D print? Do they log material temperature for every injection cycle?
  • Communication: how fast do they answer a question about tolerance or material?
  • Deadline history: not promises, but actual delivery dates for the last five orders.
  • Price: yes, last. Because if items 1–4 are solid, the price is usually fair.

Calculated the worst case once: picking a vendor with poor communication on a $3,000 order. Best case: nothing happens. Worst case: $8,000 in redo, lost client goodwill, and a delayed product launch. The expected value said skip that vendor. My gut agreed. Saved $5,000 by ignoring a single low quote.

What about rush orders or custom gifts?

This doesn't always apply. If you need a laser-cut enclosure for a one-off prototype and the tolerance can be ±1 mm, then price can be the primary factor. The risk is low. The consequence of failure is just time.

But for anything that goes into a product you're selling, or a run of more than 50 units, the math changes. I've seen a $200 savings on a small batch turn into a $1,500 problem when the metal bending was off by 2 degrees and the parts didn't assemble.

Honestly, I'm not sure why some vendors consistently beat their quoted timelines and meet specs while others miss. My best guess is it comes down to internal processes and a willingness to say 'no' to a project they can't handle. I've never fully understood why some quote ultra-low prices and then add charges for everything. If someone has insight, I'd love to hear it.

Bottom line (with a caveat)

For your next project—whether it's 3D printing with AMS, injection molding with TPU pellets, or a simple laser-cut sign—start with the spec sheet, not the price tag. Ask for the inspection data. Check if they've worked with your material before. The extra 20 minutes of due diligence could save you a months' worth of headaches.

One caveat: if you're making 10 identical parts and the tolerance is ±0.5 mm, the cheapest quote is probably fine. Know the risk level of your project before you overthink this.
